i haven't seen a good analysis of what ratio of quality or numbers is required to generate sales to cover costs.  probably more central to covering costs is marketing and the ability to purchase calves not produced in one's herd, which, it seems some successful people do.  they don't have the overhead of numbers and can pick and choose from those that do.

as opposed to jumping in head first by purchasing a couple donors

You also could purchase embryos from those donors and put them into your commercial cows. Keep some of the heifer calves to build your program, sell steers/bulls and some of the heifers to pay your feed bills, and work your way up. Just another idea.
